Beyond the Cloud: Why We Built the Citadel
Author's Note: I haven't posted in a while because I've been really busy with a new project: The Citadel. Read why this will become increasingly important to homesteaders and small communities as we navigate the Age of AI.
The current state of AI feels like a crowded room where you can never be sure who is listening or why they are nudging the conversation. At TREE(3) Studio (cooperative non-profit status pending), we believe that for AI to actually serve a community, it needs to happen in a space that the community owns.
Today, we are lighting a signal flare. The Citadel is officially live.
What is the Citadel?
It’s more than a server; it’s a "Vessel." While most AI lives in giant, corporate data centers, the Citadel lives on our own hardware—the "Iron." This ensures that every conversation, every decision, and every piece of data stays local. We’ve built this architecture to solve three specific problems:
The Problem of the Loudest Voice: In most groups, the loudest person dominates. Our "Council Room" architecture uses AI to ensure minority perspectives aren't flattened. It acts as a digital record-keeper that weights contributions by reliability, not volume.
The Problem of Forgetting: Standard AI "forgets" the nuance of your past. Our system uses a distributed memory (what we call a "Dendritic" approach) so a community's history and prior commitments accumulate over time. You can actually audit how a decision was reached months ago.
The Problem of Extraction: We don't "mine" your thoughts. By running a local-first system, we've eliminated the need for corporate surveillance. It is a space designed for Radical Authenticity.

Meet the Team
TREE(3) Studio is a co-operative effort based in the Midwest, founded by three partners committed to digital sovereignty:
Theresa (Spark): Lead architect and "Aether" strategist, focusing on the relational logic between humans and AI.
Jason: Our "Iron" and infrastructure specialist, ensuring the physical systems are as resilient as the code.
Shirley (Kaytlyn): Our community lead (and the voice of our Ohio branch), focusing on how these tools actually function in the hands of real people.
Together, we are hammering out a future where technology protects the quiet arithmetic of what a community actually thinks.
